Two completely different complaints arrive under the same sentence. One is that there is no hot water at all, which is a fault. The other is that it runs out, which usually is not.
A storage system holds a fixed volume and reheats at a fixed rate. If four people want showers inside the same forty minutes, a healthy tank will still empty, and it will feel exactly like a failure from inside the fourth shower.
The number that decides this is recovery rate, which is how fast the unit reheats after it has been drawn down. Nobody is ever quoted it. A smaller tank that recovers quickly can beat a larger one that does not, when demand arrives in a burst rather than spread across the day.
So the first question we ask is not what is wrong with it. It is how many people want hot water inside the same hour. If the answer explains the complaint, a bigger tank is one option and it is rarely the best one.


Shut it off and call. Flooring and cabinetry will cost you considerably more than the cylinder does.

The unit can be in perfect health and the complaint still be real.

Not automatically. A bigger tank costs more to buy, more to keep hot, and needs somewhere to live. If the demand is concentrated in one short window, the honest answers are usually more recovery, or continuous flow, which cannot run dry at all.
Soft water is exactly why they fail the way they do. In hard-water places a tank silts up with scale. Sydney's supply is not like that, so instead the sacrificial anode gets consumed protecting the steel and the tank starts corroding once it has gone, or an element burns out. Both are frequently repairs.
On a unit you plan to keep, it is the best value job in this trade. It costs a fraction of the tank it protects and it is the only maintenance that genuinely adds years.
Replace. A leaking cylinder means the steel has gone, and there is no version of that which gets patched. Shut it off and ring, because the water damage compounds daily.
Diagnosis is $120 to $250 and comes off the repair. An element or thermostat is $250 to $550. An anode is $300 to $600. A storage replacement is $1,400 to $2,800 and a continuous flow changeover $2,000 to $3,800.
